Andrew Balogh shared insights from Buy Back Your Time, emphasizing daily time audits to identify low-value tasks and delegate more effectively—prompting him to consider hiring for sustainability.

The team discussed project management software: Banjo uses ClickUp and zInspector, Carlos prefers Asana, and Travis described their basic CRM. Expense tracking methods included QuickBooks and Excel. Payroll efficiency and the use of Home Depot VIP accounts were also discussed, with concerns raised about delivery issues despite cost savings.

Hiring project managers was another key topic. Arron discussed three candidates and predictive index use, while others shared experiences with internal promotions, salary structures, and performance-based bonuses. Richard emphasized aligning compensation with growth.

On workload, Richard recommended limiting project managers to 12–15 projects, especially for full renovations. Strategies like reducing site visits and housing workers on-site were shared. Jake proposed a master cost-plus contractor agreement, sparking a discussion about contractor reliability, fixed budgets, and material oversight.
